The Trust Window After Exits

The hard part of a workforce transition is not the decision itself. It is the trust that moves in the room right after it. How do we reduce headcount or manage departures without teaching everyone left behind that the company says one thing and does another?

After years leading product, design, alliances, and support teams, I have come to see exits as a real test of operating discipline. When communication is vague, people fill in the blanks. Departing employees remember it. Remaining teams watch every detail. Future candidates hear the story later.

My current answer is simple, even if it is not easy: treat the exit as part of the product experience. Be clear about what is happening. Give managers language they can actually use. Offer practical support to people leaving. Keep the message consistent across legal, HR, leadership, and recruiting. Most of all, pay attention to the first 90 days, because that is when morale, employer brand, and risk all get shaped at once.

Companies reveal their real culture when people leave. That memory lasts longer than most leaders think.
